"Your Team Says They're Fine. That's the Problem."

Here's the uncomfortable part: "fine" is often what people say when they've stopped expecting help. Not because you're a bad leader, but because "support" in your head and "support" in theirs are probably two different things. You think support means being available. They think it means you notice before they have to ask.

Real support isn't a Slack message that says "let me know if you need anything." That sentence puts the burden right back on the person who's already struggling. Real support looks like:

Noticing workload creep before it becomes burnout

  • Asking specific questions ("What's blocking you on X?") instead of open-ended ones
  • Following through after someone tells you something hard
  • Protecting people from unnecessary fires, not just helping them fight the ones already burning

If you're overwhelmed yourself, this can feel impossible, how do you support others when no one's supporting you? That's usually the real question underneath "how do I support my team better." And it's worth answering honestly, because teams calibrate their trust in you based on small moments, not grand gestures.

Support isn't a personality trait. It's a set of behaviors you either practice or don't. The good news: behaviors can be learned, adjusted, and measured. This isn't just a nice idea, Google's own internal research on what separates high- and low-performing teams found that psychological safety, the sense that it's safe to be vulnerable and take a risk in front of your team, mattered more than any other single factor, including who was actually on the team.
